Smart Lighting Retrofit with ABB: What a Procurement Manager Learned About TCO, Compatibility, and a Swarovski Chandelier

The Assignment

In October 2024, I was sitting in the lobby of a 65-room boutique hotel with the owner, staring at a Swarovski chandelier that had probably cost more than my first car. He wanted a smart lighting system in every public space. And he wanted it before the spring event season.

I’m the procurement manager for the hotel group that runs this property. For the past six years, I’ve tracked every sizable invoice in our cost system, negotiated with more vendors than I can count, and built a TCO spreadsheet that has saved us from several bad decisions. This project was going to test it.

The scope was simple on paper: replace the fluorescents in the restaurant, fix the flickering dimmers in the event rooms, add occupancy controls, and give the owner a dashboard so he could see what actually mattered—energy usage, guest comfort, and the inevitable “why is the AC still on” question.

The Quotes

We got five quotes. Two were early no-goes because the suppliers didn’t understand what a “smart system” meant in a building with a mix of decorative fixtures and standard downlights. The remaining three were interesting.

But B didn’t include the control gateway, the wireless modules, the Zigbee microcontroller for smart switches, commissioning, or the electrician’s time to make it all talk to each other. Once I added those line items, Vendor B’s real total came to $50,500. That’s a 7% difference hidden in fine print.

That gap was enough to kill Vendor B. But I still had a nagging feeling that “smart controls” were a luxury we didn’t need. What changed my mind was the data. Vendor A’s system used ABB smart sensors to feed energy and occupancy data into the ABB IoT Platform Connect. I could see which rooms were running when they should have been dark. The Turn: Compatibility

We chose Vendor A in late November 2024. Then the real work started.

Compatibility. That was the word.

The Swarovski chandelier in the lobby was a showpiece. The owner made it clear that it stays, it must work on the new smart system, and it cannot flicker during a dinner event. The existing dimmer was a legacy model with no documentation, and it wasn’t designed to talk to a wireless lighting network. We needed a special control module to make the chandelier work with the new system. That module cost $1,100 and added a week to the commissioning schedule.

If you’ve ever had to explain to a CFO why a $1,100 control module is necessary, you know the feeling. What I mean is that a cheap dimmer isn’t cheap if it creates flicker in a chandelier the owner talks about in every guest review, forces you to redo the trim, delays the opening, and comes with three emails from the general manager. In the end, the expensive module was the inexpensive solution.

We were under time pressure too. Had three weeks before the first event booking of the spring season. Normally I’d run a 30-day pilot, but there was no time. I called every lighting integrator in the regional network until one said, “I’ve done this with a Swarovski fixture before.” That was the moment I knew we’d get there, but it wasn’t a comfortable process.

The Pendant Light Question

At one point, I literally had the phrase “how to hang a pendant light with cord” in a search bar because the fixture manufacturer’s instructions only said “connect to a compatible junction box” and offered no diagram. The restaurant had a row of simple cord-hung pendants that were, in theory, easy to install. But the ceiling was poured concrete, the existing junction boxes were in the wrong positions, and the pendants had transformers that didn’t work with the first dimmer module we tried.

The electrician explained the basic method: you mount the ceiling canopy, feed the cord through, wire it into the junction box, and then trim the cord to the right length. Simple in a house. Not so simple in a commercial ceiling with fire-rated assemblies and no access from above.

We solved it by ordering a few custom mounting plates and using a different control module—this time one with a Zigbee microcontroller that could handle the pendant transformers. That was the fix. But it wasn’t in the original quote. The plates cost $180 each, and the module swap added about $600. I tracked every dollar because that’s how this story ends well. Every hidden cost appeared in a purchase order with a one-line description (like the $180 mounting plates).

The Result

Installation finished in February 2025. In the first four months of operation, lighting energy in the lobby and restaurant dropped 22% compared with the same period in 2023, based on separate metering. That’s our own utility data, not a sales estimate.

I also compared the utility bills for the same months before and after the retrofit. The weather in early 2025 was close enough to early 2023 that I didn’t need a weather adjustment. That gave me confidence the savings were real and not seasonal.

What I’d Do Differently

If you’re planning a smart lighting retrofit, here’s what I’d take from this project:

  • Compare TCO, not sticker price. The $31,000 quote ended up costing $3,500 more than the $47,000 quote, and that’s without factoring in the headache of coordinating a second electrician.
  • Ask about compatibility before you sign. The Swarovski chandelier issue cost $1,100 in hardware and a week of delay. A compatibility matrix would have surfaced it earlier.
  • Put a meter on the pretty stuff. I still don’t have exact consumption for the chandelier alone because it’s on a dedicated circuit without a meter. If I did it again, I’d add one on day one.

In hindsight, I should have asked for a written compatibility matrix before signing the contract. But with the schedule pressure, I did the best I could with the information I had.

The bottom line? Smart lighting in a toB setting isn’t about buying gadgets. It’s about reducing operating cost, catching waste, and making the building easier to manage. The ABB solution wasn’t the cheapest quote, but it was the lowest total cost—and the one that didn’t threaten the Swarovski chandelier. Trust me on this one.
